Measuring Training ROI Without a Data Science Team

Why completion rates aren't enough
Completion tells you training happened. It doesn't tell you whether anything changed. Leadership wants to know whether the onboarding program shortened ramp time or whether compliance training reduced incidents.
A four-level model you can actually run
Track four signals for each program:
- Participation: enrolment and completion by team
- Learning: assessment scores before and after
- Behaviour: manager observations or checklist sign-offs
- Results: one business metric the program is meant to move
Pick one business metric per program
Resist the urge to measure everything. For sales onboarding, use time to first deal. For safety training, use recordable incidents. Agree on the metric with the business owner before launch.
Compare cohorts, not individuals
Compare teams that completed training with teams that hadn't yet started, or compare cohorts before and after a program change. Cohort comparisons are simple and persuasive.
